Project Context
Invopak had been using a legacy ERP system that was developed and configured in-house over time. However, the system became too rigid and specific, making it difficult to accommodate changes and requiring extensive knowledge from long-term team members to maintain. Facing the need for an upgrade, Invopak had to decide between upgrading the existing system or implementing a new ERP system altogether. They chose to select a new ERP system that could better meet their growing requirements and support their strategic objectives. As a result, they approached Nine Feet Tall to provide an advisory, coaching and capability build consultancy service.
Project Delivery
The initial stage of the project involved a project health check conducted by 9FT to assess the current state of the project. The assessment revealed that the project was in a critical state, with significant improvement needed to ensure success. Although Invopak had an excellent organisational culture, they lacked the necessary project management processes and structures to successfully implement such a complex undertaking. To set the project up for success, 9FT provided foundational guidance on project management and ERP implementation best practices. It was emphasised that the ERP implementation required expertise in translating business needs into a deliverable solution and effective collaboration with the chosen vendor.
To bridge the skill gap, 9FT provided tangible coaching and guidance to upskill Invopak’s project management team. This involved training and mentoring in key project management skills, enabling them to rapidly acquire the necessary knowledge and mindset for successful project execution. Clear scope and responsibilities were defined for all stakeholders involved in the project, and a project plan was established, outlining key deliverables and their respective timelines. 9FT also played an advisory role, facilitating effective communication and collaboration between Invopak and the ERP service provider. A critical aspect of any successful ERP implementation project.
Project Outcomes
The core outcome of the project was the building of capability within the Invopak team, ensuring alignment between the vendor and the company in delivering the ERP system. Although the go-live date was missed, Invopak was able to successfully launch the new ERP system within three months of the target date, thanks to the guidance and support provided by 9FT. The experience gained throughout the implementation process allowed Invopak to recognise the importance of certain approaches and methodologies, and now have the capability to deliver future projects with confidence in house.
